Rent the LLM. Own the intelligence.

Why durable enterprise value lives in memory, knowledge, tools and workflows around interchangeable models.

Together, these layers form a reusable intelligence substrate.

Why this changes vendor strategy

If memory, knowledge and tool governance are tightly coupled to one model vendor, switching models becomes expensive.

The organisation may lose behavioural history.

Workflows may need rebuilding.

Permissions may need redefining.

Context may be trapped in proprietary systems.

The better strategic position is to keep the durable organisational layer independent.

Then the enterprise can rent whichever model is best suited to the task.

A smaller model may handle classification.

A frontier model may handle difficult reasoning.

A specialist model may analyse images.

A future model may outperform all three.

The intelligence survives the switch.

This is where enterprise value compounds

A model provider improves its model for every customer.

An enterprise intelligence layer improves specifically for one organisation.

Each decision captured makes future reasoning better.

Each workflow generates operational context.

Each approved piece of knowledge increases grounding.

Each governed tool expands what agents can safely achieve.

That value compounds.

Eventually the organisation owns something much more interesting than a collection of prompts.

It owns a structured representation of how the business works.

That is the asset.

The LLM is the engine that can reason over it.

The next enterprise software layer

The first wave of enterprise software digitised records.

The cloud connected applications.

SaaS standardised workflows.

Generative AI introduced natural-language interfaces.

Agents now create the possibility of a new layer: an independent intelligence system that sits between the organisation and whichever AI models it chooses to use.
